Three questions to settle before an AI pilot.

Most pilots fail on definitions rather than on models. Three things to agree in writing before any build starts.

What is the number that moves? Not a sentiment score or an adoption metric. A number that already appears in a monthly review, with its definition written down, and a baseline taken before the pilot starts.

Who approves what? Every action the system might take, with a name against it. If the answer is nobody, the action is not in scope. If the answer is a committee, the pilot will stall on the first exception.

What happens on day 91? A pilot that ends with a presentation is a demo with a budget. Decide in advance what production looks like, who operates it, and what it costs to keep, or do not start.
